Ask ten roofers how long a Xactimate estimate takes them, and you'll hear everything from "an hour if I'm lucky" to "most of my Sunday." Ask a top estimator the same question and you'll get a shrug: "Twenty, twenty-five minutes."
Same software. Same roof. A 3x difference in time.
The gap isn't talent — it's workflow. Slow estimators treat every estimate like a blank page. Fast estimators treat it like an assembly line, where every stage has a system and nothing gets built from scratch twice.
Here's how to write a roof estimate in Xactimate in under 30 minutes, broken into five timed stages. Follow the clock targets and you'll know exactly where your time is leaking.
The 30-Minute Estimate, Stage by Stage
Before we dig in, here's the budget:

If any stage is running double its target, that's your bottleneck. Fix the bottleneck before you try to speed up everything else.
Stage 1: Project Setup (3 Minutes)
The claim info screens — insured info, parameters, coverage — should be pure data entry, not decision-making.
Speed moves:

- Have the claim documents open on a second monitor before you start. Alt-tabbing between Xactimate and a PDF is where three minutes quietly becomes ten.
- Verify the price list and date of loss now, not later. Fixing a wrong price list after the estimate is built is the most expensive "quick setup" mistake there is.
Three minutes. In, out, on to the sketch.
Stage 2: The Roof Sketch (8 Minutes)
Sketch is where slow estimators lose the most time — and where an aerial measurement report changes everything.
If you have an aerial report (EagleView, Hover, or similar), don't redraw the roof plane by plane. Import the dimensions, verify the facets against your inspection photos, and confirm the pitch. A sketch that would take 20 minutes freehand takes 5 with a report in hand.
If you're sketching manually, work the keyboard:
- F loads the Roof tool; Spacebar cycles roof types while it's on your cursor
- Tab / Shift + Tab rotates the roof before you place it
- E for dormers, B for breaks and offsets, V for the Vertex tool when planes need pulling into shape
- Ctrl + Drag copies a section instead of redrawing it — symmetrical roofs are half the work they appear to be
Before leaving Sketch, hit 3 for Camera view and spin the roof once in 3D. Ten seconds of rotation catches the missing facet or backwards pitch that would otherwise surface during the adjuster call — at which point it costs you a week, not ten seconds.
Stage 3: Line Item Entry (10 Minutes — the Macro Stage)
Here's the hard truth about line item entry: if you're searching for items one at a time, this stage alone will eat your entire 30-minute budget.
Fast estimators don't search. They insert.
A macro is a saved package of line items — your complete tear-off-and-replace scope, your flashing package, your steep/high charges — that drops into the estimate in seconds. Press Ctrl + M, select the macro that matches the job, and 80% of your line items appear at once. Then you spend your ten minutes on what actually requires judgment: adjusting quantities, handling the oddball conditions, and removing what doesn't apply.
This is also your best defense against the expensive mistake: the forgotten line item. A macro built from a complete scope never forgets the starter course, the ridge cap, or the drip edge. Your memory at 9 PM on a Friday absolutely will.
Two ways to get there:
- Build your own. After your next complete, carrier-approved estimate, select the core scope and press Ctrl + Shift + M to save it as a macro. Repeat for each roof type you commonly estimate. Expect a few months of refinement before your library covers most jobs.
- Start with a proven library. Pre-built Xactimate macros for residential roofing give you field-tested, complete scopes on day one — tear-offs, overlays, steep-slope packages, and the commonly-missed items already baked in.
Either way, the math is simple: hand-entering 40 line items takes 25+ minutes. Inserting and adjusting a macro takes 10.
Stage 4: Photos & Documentation (5 Minutes)
Documentation doesn't slow estimates down. Disorganized documentation does.
- Label photos in the field, not at your desk. If your inspection app timestamps and tags photos by elevation, importing into Xactimate (Ctrl + I) becomes a five-minute drag-and-drop instead of a forensic investigation of 87 files named IMG_4032.
- Attach photos to the line items they justify. A photo tied to the item it supports gets approved; a photo dumped in a general folder gets ignored.
- Use F9 to add line item notes as you go — one sentence on why the item is there. Future you (and the adjuster) will thank present you.
Stage 5: Review & Totals (4 Minutes)
The final pass is a checklist, not a re-read:
- Ctrl + T — open the Totals Summary. Does the number pass the smell test for this size roof in your market? A 30-square roof estimating out at 12-square money means something's missing.
- Scan waste factors on shingles and accessories — the silent margin killer.
- Confirm steep and high charges if the pitch or stories call for them. These are among the most commonly forgotten items in the entire industry.
- Ctrl + S. Done.
Four minutes, because you're verifying a system — not proofreading a novel.
Where the 60 Minutes Actually Went
If you're currently at 90 minutes per estimate, the missing hour almost always hides in three places:
- Searching for line items instead of inserting macros (20–30 minutes)
- Redrawing roofs that an aerial report or Ctrl + Drag could have handled (10–15 minutes)
- Mousing through menus and hunting for windows instead of using shortcuts (10+ minutes, death by a thousand clicks)
Notice what's not on that list: thinking. The judgment calls — scope decisions, damage assessment, waste factors — were never the slow part. The slow part was always the clicking.
Speed doesn't come from rushing. It comes from removing the work that never needed doing.
Your Next Estimate Is the Test
Don't try to overhaul everything at once. On your next estimate, do exactly two things: time each stage against the table above, and use Ctrl + M even if your macro library is one macro deep.
